WhatsApp Direct Ordering vs Delivery Aggregators: Restaurant Unit Economics

Compare direct WhatsApp orders with aggregator orders using a complete cost model that includes delivery, acquisition, payments and support.

A restaurant considering WhatsApp direct ordering should compare contribution per completed order, not just platform commission. Direct orders may avoid an aggregator’s commission for those transactions, but they still carry delivery, payment, support and customer-acquisition costs.

The right decision can differ between an existing regular placing a pickup order and a new customer requesting delivery across town. Build the comparison from the restaurant’s own settlement statements and operating records.

Compare the same basket

Use equivalent food items, portions and fulfilment conditions. Separate menu value, customer discounts, packaging, taxes, platform charges and delivery. If one channel uses a higher menu price, account for that difference rather than attributing everything to commission.

Review what each channel actually contributes. A marketplace may bring new demand and delivery capacity; a direct channel may be strongest with customers who already know the restaurant.

An illustrative calculation

Consider an illustrative ₹500 basket and an assumed aggregator commission of 20%, or ₹100. These are modelling inputs, not a statement about any platform’s current contract or a promise of savings.

Suppose a direct order costs the restaurant ₹45 for delivery, ₹15 in combined payment, messaging and allocated software expense, and ₹10 for a customer incentive. Those selected direct-channel costs total ₹70, leaving a ₹30 difference against the assumed commission line.

That is not a complete profit calculation. Add any differing acquisition, support, refund, tax and operational costs on both sides. Shared food and kitchen costs also matter when assessing total contribution.

Test sensitivity before committing

If the restaurant funds another ₹30 of acquisition cost per direct order, the illustrative ₹30 difference disappears. If the customer pays the delivery fee, the outcome changes again. Pickup orders have a different cost structure from delivery orders.

Run low, expected and high cases for delivery expense, repeat purchase and order volume. A flat monthly software fee becomes more expensive per order when volume is low.

Treat acquisition as a real responsibility

A WhatsApp number is not a marketplace. Restaurants still need customers to find and use it through their own website, in-store materials, permitted campaigns or other acquisition channels.

Follow relevant commercial agreements when planning channel promotion. Build a consented direct customer relationship rather than assuming access to another platform’s customer data.

Evaluate fulfilment quality

Lower cost is useful only if the customer receives the right food at a credible time. Track late deliveries, unavailable dishes, cancellation reasons and refund handling. Weak fulfilment can make a cheaper channel expensive through lost repeat business.

Avoid claiming a restaurant can immediately replace all aggregator demand. A measured strategy may keep discovery channels while building a direct route for customers who prefer it.

Run a focused pilot

Choose one outlet, a limited service area and a manageable menu. Measure completed orders, fully loaded channel cost, contribution, repeat rate and staff effort. Compare like-for-like periods and report the assumptions alongside the result.

Trikon can help scope the WhatsApp ordering and communication workflow. Commercial viability depends on the restaurant’s actual costs and fulfilment model. Request an integration and cost review before adopting a headline savings claim.

Frequently asked questions

Is WhatsApp direct ordering commission-free?
It can avoid an aggregator commission on directly placed orders, but software, messaging, payment, delivery and other operating costs still apply.
Does WhatsApp bring customers automatically?
No. The restaurant needs its own acquisition and retention plan.
Should a restaurant stop using delivery aggregators?
That depends on demand, margins and operational capacity. Use a measured pilot rather than assuming all existing demand will move.
